The PIPE Score ranks every roadmap task on four inputs: Pipeline impact (1 to 5), buyer Intent (1 to 5), Probability it works in time (0 to 100%) and Effort in team days. It's a SaaS version of RICE, the reach, impact, confidence and effort model product teams use. Reach is swapped for buyer intent, because in B2B a page with 40 searches from buyers can beat one with 4,000 from students. The topic cluster lands last here, and that's fine. It isn't a bad idea, it's just expensive this quarter.
Cheap, high-impact fixes often top the list. A project management SaaS had 41 referring domains pointing at feature pages deleted in a redesign. Building one takes six steps: set a goal in signups or pipeline, take a baseline, list every candidate task, score them with the PIPE Score, check capacity month by month, and sequence the winners into quarters. For a SaaS team with an existing site, a first version takes about a week.
1. Set a Goal Your CFO Would Recognize
Write the goal in the unit your business already counts. Product-led companies count signups and activated accounts, so the goal reads like "400 organic signups a month by Q4". Sales-led companies count demos and pipeline, so it reads like "30 organic demo requests a month". Traffic goes on the roadmap as a supporting metric, never the headline.

Record where you stand before anything changes: rankings for revenue-page queries, organic signups or demos, referring domains, and how often AI tools cite you. Check more than one engine. Kevin Indig's H1 2026 report found 91% of citations appear in only one of ChatGPT, Perplexity or AI Overviews.

Pull tasks from four places: the audit, a keyword list sorted by buying stage, requests from sales, and the product launch calendar. 4. Score Each Task With the PIPE Score
Score in a group, not alone. The SEO lead knows effort, sales knows which pages buyers mention, product marketing knows what's launching and finance knows the deal sizes. Agree on the 1 to 5 scales once, write them down, and use the same ones every quarter so scores stay comparable.
5. Check Capacity Month by Month
Add up the team days each month can hold, then compare it with the effort already planned. Most roadmaps fail here: they plan 40 days of work into a month with 10. How to Present an SEO Roadmap to Leadership
Leadership wants one page, not a spreadsheet. Show the goal, the four quarterly themes, a forecast of demos or signups, and the top five tasks with owners. Translate the forecast into pipeline, and name the biggest risk, usually developer time or content capacity, so nobody's surprised in the quarterly review.
Keep the forecast honest by showing the maths. For example: revenue pages expected to reach 2,000 visits a month, converting at 1.5%, means 30 demo requests. At a 25% close rate and a $6,000 average deal, that's about $45,000 in new revenue a month. Those numbers are illustrative, so swap in your own conversion rate and deal size.
Say no in the meeting too. And show the cuts: a roadmap that shows what was cut, and why it scored low, earns more trust than one that promises everything. The four mistakes that stall most roadmaps are planning without capacity maths, filling the first quarter with top-of-funnel posts, never re-scoring, and keeping the roadmap in a file leadership never opens. The top-of-funnel trap costs the most. "What is [topic]" posts drive traffic but rarely leads, and a SaaS company that puts 80% of its roadmap there ends up with busy dashboards and flat pipeline. Track two things every month: whether tasks shipped on time, and whether the KPIs they were meant to move are moving. Shipping is the leading signal, since rankings for new pages often lag two to four months. Keep both on one sheet so nobody has to hunt across dashboards before the quarterly review.
